Indian IT Giants Bet on Data Centers Over Code

TCS and HCLTech, which spent two decades selling code and man-hours, are now getting into concrete, wiring, and cooling systems. Indian IT is reinventing itself as an infrastructure industry.
The reason is simple: generative AI is eating into classic outsourcing, automating what companies used to pay programmers for. The response is to build their own data centers instead of renting someone else's cloud. TCS is investing $6-7 billion over ten years to reach 1 gigawatt of capacity through the HyperVault project. HCLTech is more modest — 3,500 crore rupees for 50 megawatts, plus the $150 million already invested in the Sarvam AI platform.
This is also a consequence of data localization laws: sensitive information can't be stored outside India, and there isn't enough capacity for it — while holding 20% of the world's data volume, the country has less than 3% of global data center capacity.
But data centers mean capital, electricity, cooling, and margins noticeably lower than in the software business. And this field already has Amazon, Google, and Microsoft — with scale and budgets that Indian companies still have to catch up to.
Companies that built their reputation on an asset-light model are now positioning themselves as heavyweights in the server real estate market. Formally, it's a response to regulation. In fact, it's a bet that land, electricity, and state bureaucracy won't eat into profits faster than the gigawatts pay off.
